OpenAI's nascent advertising business is showing early signs of a fundamentally different monetization model — one that doesn't rely on keywords at all. Analysis from Similarweb executive Harel Amir, who studied early ChatGPT ad campaigns run by brands including HubSpot, Dick's Sporting Goods, Nordstrom, Cursor, and Indeed, reveals that the platform targets what he calls 'conversational intent': the shifting, evolving goals a user develops over the course of a back-and-forth exchange, rather than a single explicit search query.
The mechanics look nothing like Google Search. In one tracked example, a user asked ChatGPT for job interview prep help — after 30 conversational turns, an Indeed ad appeared. In another, a golf club research session wound through 10 turns before Dick's Sporting Goods got a placement. Most striking: one user asking about U.S. acid oil exports generated 52 conversational turns before a HubSpot ad surfaced. Similarweb found that 46% of ChatGPT users who ultimately saw an ad began their session with zero commercial intent — meaning the conversation itself manufactured buying interest, a phenomenon Amir dubs 'intent drift.'
The competitive threat to Google is tangible by the numbers. Similarweb estimates that 83% of the queries triggering ChatGPT ads would never have activated a traditional Google Shopping ad. ChatGPT is effectively monetizing a layer of user behavior that keyword-based search misses entirely. The format is also structurally exclusive — rather than a page of competing ads, ChatGPT currently shows a single ad per conversational turn, creating a high-attention, uncluttered branded moment.
That exclusivity is already pricing into the market. Similarweb estimates ChatGPT ads command roughly $60 CPM — well above Meta and LinkedIn — and approximately $12 cost-per-click, above Google Search benchmarks. Average click-through rates sit around 0.68%, and the best-performing campaign Amir identified hit a 5.4% CTR, outpacing the Google Search average and rivaling top-tier social ads. Advertisers report that the quality of clicks outperforms social media traffic even where raw CTR is lower.
Perhaps the most important signal for OpenAI's long-term ad ambitions: users continue their conversation 73% of the time after seeing an ad, and those chats extend an average of four more turns. That defies the conventional fear that ads destroy AI chat experiences. Instead, early data suggests ChatGPT ads are functioning more like contextually embedded recommendations. Amir notes OpenAI is currently threading the needle well — units are clean, non-intrusive, and contextually relevant — but warns the format could easily be mishandled as scale increases.
